P2P cycle

P2P Cycle — The Procure-to-Pay Process, Step by Step

From the moment someone needs material to the moment the supplier is paid — every step of the P2P cycle and where it goes wrong.

In short

P2P full form is Procure to Pay — the cycle from a requisition to paying the supplier: requisition, approval, RFQ and vendor selection, purchase order, goods receipt and inspection, three-way match of PO, GRN and invoice, and payment. Procurement software runs these steps in one system with an audit trail.

P2P full form is Procure to Pay. The P2P cycle is the complete procurement process: identifying a need, raising a requisition, getting quotations, issuing a purchase order, receiving and inspecting the goods, matching the supplier's bill, and paying it.

Each step has a document, an owner and a check. The point of a defined P2P process — and of procurement software — is that nothing is bought without approval, nothing is paid that was not received, and every rupee spent can be traced back to the need that started it.

What you get

Purchase requisitions

Stores, production or a project raises a requisition; it goes for approval before anyone contacts a supplier.

RFQ and comparison

Send a request for quotation to several vendors and compare their rates side by side before choosing.

Purchase orders to the vendor

POs carry rates, GST, delivery dates and terms, and are emailed to the vendor when created, with a shareable link.

GRN and inspection

Stores records what actually arrived against the PO; quality accepts or rejects it before it reaches stock.

Three-way match

The supplier's bill is checked against the PO and the GRN, so over-billing is caught before payment.

Payments and vendor ledger

Payments are recorded against bills and the vendor ledger shows what is due, by when.

The P2P cycle for one purchase

  1. 1Need: stores sees SS sheet below its reorder level and raises a purchase requisition.
  2. 2Approval: the purchase head approves the requisition.
  3. 3Sourcing: an RFQ goes to three vendors; the lowest compliant quote is chosen.
  4. 4Order: a purchase order is issued with rate, GST, delivery date and payment terms.
  5. 5Receipt: the sheet arrives; stores makes a GRN for 480 kg against the 500 kg ordered, and quality accepts it.
  6. 6Bill and match: the vendor bills 500 kg; the three-way match flags the 20 kg difference and only 480 kg is approved.
  7. 7Payment: the bill is paid on its due date and the vendor ledger updates.

The steps of the P2P process

1. Requisition — the internal request for material or a service. 2. Approval — someone with authority agrees the spend. 3. Sourcing — quotations or an RFQ, and vendor selection. 4. Purchase order — the formal order to the supplier. 5. Goods receipt (GRN) and inspection — what actually arrived and whether it is acceptable. 6. Invoice matching — the supplier's bill checked against the PO and GRN. 7. Payment — on the agreed terms.

Procurement process and P2P are often used interchangeably; strictly, procurement covers sourcing and buying, while procure-to-pay also includes receiving, matching and paying.

Three-way match: the control that matters most

A three-way match compares the purchase order (what was agreed), the goods receipt note (what was received) and the supplier invoice (what is being charged). If quantity or rate differ beyond a tolerance, the bill is held. It is the single most effective control against paying for goods that never arrived or at a rate that was never agreed.

P2P for manufacturers

A factory's P2P cycle has two complications a trading business does not: material bought for a specific job or project, and job work sent out to vendors for processes like plating or heat treatment. Procurement software for manufacturing ties the requisition to the project or work order and tracks material at the job worker as well as in the store.
